1200xlt fresh rebuild no compression in

I'm stumped I rebuilt my friends ski for him. All new top end rebuild with all three jugs. Started it up ran funny. So I took a compression test not one pound in first cylinder two and three 125. Took it apart had some water in cylinders. Two and three head was a little clean. Like the water is steaming them. But one is not clean but no compression. I'm guessing warped head?
