How hard to replace? Easy with the proper tools starting with a Shop Manual from www.brpmanuals.com
The real question, is why does the carbon ring need replacing? Most likely engine and or thru hull fitting out of alignment with the pump. That normally entails replacing the carbon ring, floating ring, c clip, and bellows. If out of alignment, means several hundred dollars worth of tools unless you know someone who owns the tools you could rent.
Too many people try to replace the carbon ring and not really fix what the real problem is in the first place!
Year and model would help.
